ASATS Case Study: General


Fortune 100 global retail and consumer packaged goods (CPG) organization was positioning itself for considerable growth in South America. As part of its growth strategy, the organization was in the process of restructuring its local market joint venture (JV) to move toward a wholly owned operation. The joint venture (JV) provided full support of the company's back office services in Brazil, including business processes and comprehensive information technology and application management services. Per the terms of the company's negotiated transition services agreement (TSA), the company established an aggressive timeline to close the joint venture (JV) restructuring and quickly cut over from the existing support environment to a new structure and operations platform.

Aon worked closely with regional directors and senior finance executives to confirm strategic intent for the region. Aon collaborated with key players across all functions of the organization to design a transition plan that was both cost efficient and posed the least risk from a business disruption perspective. We conducted a review of strategic direction and marketplace opportunities and identified key potential outsource partners to provide business process outsourcing (BPO) and information technology outsourcing (ITO) support. Aon worked closely with the in-market team while leading the restructuring process to ensure maintenance of strategic relationships, formulation of effective vendor negotiation plans, and synthesis of all data, evaluation criteria, and planning.

Aon structured a review and assessment of alternative business models to support local market business unit (MBU) store and revenue growth. We also conducted build-vs.-buy analysis for back office capabilities in finance & accounting, tax, real estate, human resources, information technology, and supply chain. Aon defined a new business model and organization design leveraging information technology outsourcing (ITO), application management outsourcing (AMO), and business process outsourcing (BPO) across all back office services. We defined and managed the end-to-end BPO vendor evaluation and selection process and provided project management oversight for business transition planning and execution. In addition, Aon supported contract negotiations with new outsource partners and reduced general and administrative expense (G&A) and mitigated operational risk.
